Our Process

Step 1

Discovery — Understand How Your Business Actually Works

We start by building a deep understanding of your business — your goals, how you earn revenue, and where the gaps are. We spend 2-4 weeks inside your business. Leadership interviews, stakeholder conversations, documentation review, and observation. We trace the full customer journey — from first contact through job completion and beyond — because it touches every part of your operation and reveals where the real gaps are.

Step 2

Prioritize — Rank Every System by Business Impact

We combine everything from discovery into a Prioritized System Map. Every identified system is scored against six factors: revenue impact, time saved, pain level, owner priority, dependency risk, and urgency. You see the full ranked list and we decide together what gets tackled first.

Step 3

Scope — Approve Scope and Build the Calendar

For each system on the roadmap, we determine what type of build it is, where it fits in the priority sequence, and how it fits into your monthly calendar. You always know what is being built, when it will be done, and what comes next.

Step 4

Build — Design, Test, Roll Out, Maintain

Most systems are built and tested internally first, then shared with the business owner for review. For systems that involve the broader team, we follow the full rollout cycle: Design and build v1Soft rollout to key stakeholders → Full team rollout with training and documentation → Ongoing maintenance (included in your retainer).

Step 5

Review and Adjust — Quarterly Check-Ins

Every quarter we reassess: What has changed in the business? Are priorities still right? Do we need to reorder the roadmap? The system map is a living document — it evolves as your business does.

Tier 1 — Single-System Engagement
$100 – $500 / month + one-time build fee
For businesses that need one system handled cleanly — AI receptionist, a single automation, a scheduling tool. One focused build, one focused deliverable, ongoing monitoring so it keeps working.
  • Ongoing monitoring and maintenance of the delivered system

When this fits: You know exactly what you need, it's one thing, and you want it done right without signing up for a broader engagement.
Tier 2 — Systems Partnership (Starter)
$1,500 – $2,500 / month
For businesses whose existing systems need maintenance plus some minor improvements each month. You've got the basics working; you want a partner to keep them tuned and layer in small upgrades over time.
  • Twice-monthly working sessions with Phil
  • Ongoing enhancements to your existing systems
  • One new system build every other month
  • Weekly task tracking and monthly performance report
  • Quarterly strategic review
When this fits: You have working systems but no one dedicated to improving them. You want forward motion without a huge commitment.
Tier 4 — Fractional COO / Systems Leadership
$7,500 – $12,000 / month
For owners who've become the bottleneck in their own company. Flowstate takes on the role of fractional operations leadership — building the systems, building the team processes that run them, and freeing you to be the visionary again.
  • Weekly working sessions with Phil
  • Unlimited system builds and enhancements (within reason — scoped in your SOW)
  • Full-stack systems architecture across Operations, Marketing, Sales, Communication, Finance, and HR
  • Dedicated Mission Control with cross-system dashboards
  • Weekly and monthly reporting
  • Monthly strategic review + quarterly vision-setting
  • Direct support for your key managers as they adopt new systems
When this fits: You know you're the reason nothing gets delegated. You want someone who will own the systems story end-to-end while you get back to growing the business.

Getting Started: Discovery Sprint

$2,000 – $3,000 fixed fee. Credited toward the first 2 months of your retainer.

2–4 weeks. Four structured sessions:

  1. Customer service process walkthrough
  2. Homework — 19-question operational snapshot
  3. Key stakeholder interviews
  4. Prioritized System Map delivery with ROI projections

What you get: a written Prioritized System Map showing low-hanging fruit, bottlenecks, and full system revamps ranked by impact; revenue impact estimates for each recommendation; and a clear proposal showing which tier fits your business and why. This is a standalone deliverable — if you decide not to continue, you keep the map and the insights.

For Tier 1 engagements, the Discovery Sprint is replaced by a single onboarding call — the scope is small enough that a full sprint is overkill.
